Short answer
An agency can start offering GEO (measuring and improving its clients’ visibility in AI answers) without building anything. It needs a real question from a client, an observation protocol, a deliverable that shows the evidence and actions its own team can carry out. The first offer should be a closed diagnosis, not another monthly retainer. And the rule that protects the agency is not to sell what it does not control: you guarantee scope, traceability and delivery, never a mention.
The conversation that is already happening
The client asks:
- do we show up in ChatGPT?
- why does it recommend our competitor?
- which sources does it use?
- do we need to change the website?
- how is this measured?
An improvised answer exposes the agency. A score with no original rows does not settle the objection either. The opportunity is to turn a vague question into a baseline with a scope, limits and follow-on work.
What you can sell first

What the agency buys is not a promise of a mention. It buys a method it can explain, analyst time, traceability, a report it can present, a backlog connected to content, PR and the website, and a second sales conversation with its client.
Two ways to fit it in
As a standalone diagnosis. The agency presents it as a baseline before proposing a strategy. It helps the agency sell implementation with data behind it, instead of promising blind.
Inside a content, SEO or PR strategy. Measurement becomes the verification layer: the questions are agreed, the usual work is done and everything is measured again. The agency does not change its offer; it adds proof to it.
How to deliver it under your own brand

What does change: the cover, the point of contact and the relationship with the client, which remains yours. How to protect your margin
From the first project, log the hours spent on the kick-off, preparing the questions, collection, human review, analysis, layout, the delivery session, corrections and later support. If the diagnosis takes more hours than the resale price allows, the problem is not the price: it is that you are doing by hand what should be measured with a process.
Do not promise your team a specific margin before you know the final price, the taxes, the hours and your sales costs.
Objections you will hear from your team
“We can already run the questions by hand.” You can also do an SEO audit by hand. The value is in the versioned question set, the repetition, the definitions, the error control and a deliverable that can be run again a month later.
“The client wants a dashboard.” First check that they will come back to it and act. If they only need a quarterly decision, a report and a new round are better than a platform nobody opens.
“We are worried the model will change.” You should be. That is why platform, date and variability are recorded. The product does not depend on an answer being stable, but on showing what changed.
“We want to guarantee an improvement.” You can guarantee scope, traceability and delivery. Not a third party’s answer. A guarantee tied to a mention creates a promise the agency does not control either.
“We already have a tool.” It may still be the best option. Check whether it exports answers, sources, dates, errors, questions and definitions. A diagnosis can complement the tool with human review; there is no need to replace it on principle.
Signs of a good first client
- they have already asked about ChatGPT or AI Overviews;
- they sell in a category buyers compare;
- they have a website, a product and verifiable facts;
- they can provide real questions from sales or support;
- they accept variability and the absence of guarantees;
- they have a team that will carry out the actions;
- there is a decision date;
- the budget does not depend on a future mention.
Signs to turn a client down
- they demand fake profiles or reviews;
- they only want to pay for an organic mention;
- they ask you to hide the commercial relationship;
- they will not let you keep evidence but demand a result;
- they want to put confidential data into platforms that have not been approved;
- they expect a fixed position;
- there is no verifiable brand, website or offer;
- the real problem is basic technical SEO, and they do not need generative measurement yet.
How to start this week
- Pick a client who has already asked about AI.
- Collect six real questions from their sales or support team.
- Measure it yourself with the twenty-minute method, so you have your own judgement.
- Request a diagnosis and compare what you saw with what it delivers.
- Present the baseline to the client with its limits, along with a work proposal your team can deliver.
